The smoothest kickoffs share one trait: someone on site can explain how a tonne moves from gate to outbound without guessing. You do not need polished slides — you need access and honest gaps.

Gather three months of weighbridge exports if they exist, plus a sample week of outbound load sheets. If exports are messy, say so. We would rather map imperfect sources than invent clean ones.

Walk the residual bay and the quarantine corner. Those spaces explain more about recovery than a tidy office chart. Note any streams that leave by informal arrangement; they still belong in the story.
